Headway Diagnóstico — measured baseline and sized opportunity
Measures the baseline on data the client already has, sizes the opportunity with explicit assumptions, and delivers the business case that supports — or kills — the pilot.
Context
A diagnostic exists to answer three questions in the right order: where the money is, how much of it is reachable within one contract horizon, and what has to be true to get there. None of them is answered by market benchmarks — all require the operation’s own data.
The work starts by mapping what exists: work orders, inspection records, speed restrictions, workshop history, telemetry, scheduling spreadsheets. The data is almost always scattered and incomplete, and the first deliverable is a precise statement of what can and cannot be measured today — which is valuable on its own.
From there the baseline is built: the numerical picture of current performance, with source, period and scope declared. Any later gain is measured against it. Without a baseline agreed in writing, a gain is not a gain — it is an opinion with decimal places.
The diagnostic is always paid. It is where the most expensive technical effort goes and where the credibility of the number supporting everything else is established. Free work signals low value and finances the sale from the seller’s own cash.

FAQ
Frequently asked questions
Why is the diagnostic not free?
Because it is the most expensive phase in technical effort — integration and calibration engineering — and where the credibility of the baseline is built. Part of the fee is credited against the pilot contract, but the phase is never zeroed.
What if the diagnostic says it is not worth it?
That is a legitimate outcome and it is expected. The internal cut-off is explicit: a project without a clear thesis does not become a proposal.
How much data is needed to start?
Less than people assume. The diagnostic is designed for operations with scattered, incomplete data — mapping the gap is part of the delivery. What cannot be worked around is a complete absence of intervention history.
